An HVAC business installs, replaces, services, and maintains heating, ventilation, air conditioning, and refrigeration equipment: gas furnaces, heat pumps, split systems, packaged rooftop units, mini-splits, air handlers, ductwork, thermostats, and increasingly R-454B and R-32 A2L refrigerant systems that replaced R-410A in new equipment under the EPA AIM Act phasedown. The U.S. Heating and Air-Conditioning Contractors industry (NAICS 23822) runs roughly $106.4 billion in annual revenue, and it is fragmented: most of it is owner-operators and shops with one to five trucks.

Three customer types pay the bills. Homeowners are the core: no-cool and no-heat service calls at $89 to $189 for the diagnostic, repairs averaging $300 to $900, and full system replacements at $6,000 to $16,000 installed for a 3-ton system, which is where a single-truck shop makes most of its gross profit. Property managers and landlords buy volume repair work at lower prices but call constantly. The 2026 market reality: who actually pays an HVAC contractor

For a new single-truck operator, only the first two are realistically reachable. Chasing tract builder work in year one is the fastest way to run out of cash while showing a full schedule.

Your actual buyer is a homeowner with a 12 to 20 year old split system who calls when the unit stops cooling in July or stops heating in January. The transaction ladder is narrow and steep: a $95 to $195 diagnostic call, a $300 to $900 repair (capacitor, contactor, blower motor, condensate pump), or a $6,000 to $15,000 full system replacement. The replacement is where the business lives. A shop running 200 service calls a month with a 25% to 35% conversion to replacement quotes is a different company than one running the same 200 calls with a 5% conversion rate.

The real reason HVAC startups fail: a cash-flow calendar nobody planned for
HVAC demand is violently seasonal. July and August can produce 20% to 25% of annual revenue each, while April, May, October, and November can each fall to 3% to 5%. New owners bank a huge summer, buy a second truck in September, and are insolvent by March. The second killer is the collection gap on replacements: you pay the distributor for a $4,500 condenser and air handler on net 30, the homeowner finances or pays on completion, and one 45-day delay on a $12,000 job wipes out a month of service profit. Then there is the callback. A single improperly evacuated system or a miswired thermostat costs 3 to 5 hours of unbillable return labor and destroys the review that would have produced your next four jobs. Plan the shoulder months with maintenance agreements and a 90-day cash reserve of $10,000 to $50,000, or the seasonality will decide for you.

Siting: your service radius is the real location decision

HVAC is not a walk-in business, so your address matters far less than your drive time. The economics live in windshield time. A technician who averages 25 minutes between calls can complete 6 to 8 service calls a day; one averaging 50 minutes completes 4 to 5. That difference is roughly $600 to $1,200 in daily revenue on identical labor cost. Draw a service radius of 20 to 30 minutes from your home or bay and refuse work outside it in year one, even when the phone rings. The temptation to take a $400 repair 55 minutes away is exactly how new shops end up busy and unprofitable.

Start home-based if your jurisdiction and HOA allow it. A leased bay costs $3,000 to $15,000 for first month plus deposit and then $800 to $3,500 a month for 1,200 to 2,500 square feet of flex space, and it buys you almost nothing on a single truck: your inventory rides in the van and your equipment is drop-shipped or picked up at the distributor. The trigger for a real bay is the third truck, a sheet metal fabrication need, or an equipment staging problem, not a desire to look established. Note that Google Business Profile requires a verifiable address, though service-area businesses can hide it.

Choose the radius by housing stock, not by median income. The ideal territory is dense with single-family homes built 12 to 25 years ago, because that is when original equipment fails and replacement decisions get made. Neighborhoods of homes under 8 years old still have warranty coverage and builder relationships. Neighborhoods of homes over 45 years old often have boilers, radiators, or no ductwork, which is a different skill set and a different parts inventory. County assessor data or a simple drive-through counting condenser age labels will tell you more than any demographic report.

One more siting variable: distance to your primary supply house. If Ferguson or Gemaire is 12 minutes away you can run lean inventory and pick up mid-day. If the nearest branch with counter stock is 45 minutes away, add $5,000 to $10,000 to your opening inventory to avoid losing an afternoon to a parts run.

Unit economics: what a service call and a changeout actually leave you

Take a typical residential repair. You charge a $125 diagnostic fee and a flat rate of $425 to replace a dual-run capacitor and a contactor, for a $550 ticket. Direct cost: $45 in parts at distributor pricing, roughly 1.5 hours of technician time at a fully loaded $38 to $55 an hour (wage plus payroll tax plus workers' comp plus benefits), so $57 to $83 of labor, plus about $12 of vehicle cost at $0.55 per mile over 22 miles. Direct cost is roughly $115 to $140, leaving $410 to $435 of gross profit, or 75% to 79% on that ticket. That number is why residential service is the engine and why guides put residential service and replacement gross margins in the 40% to 60% range once you blend in the low-margin days.
