Who buys: three distinct groups with different economics. Retail consumers, mostly owners of vehicles 5-15 years old who have aged out of dealership warranty and are price-sensitive but repeat-loyal. Your ticket mix will settle somewhere near 55% to 70% mechanical repair, with maintenance (oil, filters, fluids, alignments) filling gaps and paying the rent between bigger jobs.

Second, and often more valuable than retail walk-ins, is the commercial account: local contractors with 3 to 12 trucks, HVAC and plumbing fleets, landscaping outfits, used car lots that need pre-sale reconditioning, and independent dealers who need safety and emissions inspections. From decision to first paying customer

Plan on 14 to 26 weeks from the day you commit to the day a customer pays an invoice. The long pole is almost never the equipment. It is zoning approval and the Certificate of Occupancy, which can stretch from 2 weeks to 6 months depending on whether the space was previously an auto use.

Why mechanic shops actually fail: the technician gap, not the customer gap
Most shops that close did not run out of customers. They ran out of billable hours. A three-bay shop needs 45% to 65% technician productivity to cover roughly $12,000 to $22,000 per month of fixed overhead, and one A-level tech quitting drops you 35 to 45 billable hours a week overnight, or $3,500 to $6,750 in weekly labor revenue gone. Owners then work the bays themselves, stop selling, stop following up on declined work, and the schedule empties within 60 days. The second killer is the owner-technician who never learns to price: charging $85 per hour in a $130 market, absorbing comebacks for free, and running a 15% parts matrix instead of 40% to 50%. That combination erases the entire net margin on $600,000 of revenue.

Siting: what a shop building has to have, and what kills a site

Zoning comes first and it is binary. Most cities classify repair under a use category like "vehicle repair, minor" (brakes, tires, tune-ups, no body work, no outdoor storage) versus "vehicle repair, major" (engine and transmission work, longer vehicle storage). Minor is often permitted by right in commercial and light industrial districts. Major frequently requires a Conditional Use Permit, which means a public hearing, neighbor notification, and 2 to 6 months. Before you spend a dollar on a site, call the planning department with the parcel number and ask which category applies and whether the prior use was auto repair. A site with a lapsed auto use can lose grandfathered status after 6 to 12 months of vacancy in many jurisdictions.

The physical requirements are unforgiving and expensive to retrofit. You need bay doors at least 10 feet wide and 12 feet tall (14 feet if you want fleet trucks), a concrete slab of 4 inches minimum and ideally 6 inches at 3,000 psi for two-post lift anchoring, 200 amp service minimum with 3-phase strongly preferred for a 7.5 hp compressor and tire equipment, and floor drains that are either legally connected to a sanitary sewer with an oil-water separator or sealed off. Retrofitting slab for lifts costs $1,500 to $4,000 per lift pad. Adding 3-phase power where the utility has no nearby transformer can run $8,000 to $40,000 and take months. Verify both before offering on a lease.

On the commercial side, visibility matters less than people assume and parking matters more. A shop that is one block off a 20,000 vehicle-per-day arterial with 20 parking spaces beats a shop on the arterial with 6 spaces, because you will always have 8 to 15 vehicles on the property waiting for parts, waiting for customer approval, or waiting for a Monday tow. Count spaces and count them again. Also check the lot for stormwater rules: many municipalities prohibit outdoor vehicle fluid work and require covered or bermed waste storage. Environmental history is the last gate. Pay $2,000 to $4,000 for a Phase I environmental site assessment on any parcel that previously held a gas station, body shop, or industrial use, and get an environmental indemnity clause in the lease for pre-existing contamination. Inheriting a soil remediation is a five- to six-figure event that has nothing to do with your business.

Unit economics: what a repair order actually leaves you
